Clutch not disengaging?

My 2000 Golf GL owned since new celebrated the turn of 280,000 miles with the clutch acting up.

The pedal has a slightly soft feel, but still even resistance from top to bottom, just not opening up the clutch. It runs fine and mostly normal sounds in neutral. If I try and start it in gear with the clutch pedal on the floor it leads to and instant grip/jump/stall.

Things that may need to be done, I let front brakes go way too far, and recently replaced the pads and rotors but did not flush and bleed the hydro lines this time (yet). I will likely dust off the power bleeder this week.

At start there is a 1 to 2 second "Weeergeeew" sound that sounds like a small electric drill winding up. It happens quickly then passes and idle is normal with the car in neutral.

I had the car up on jacks and wheels off today, there are no apparent hydraulic leaks and the fluid reservoir appears full. the transmission side of the engine has been wet from day one due to a slow but ever present leak at the seal on that side. from what I can detect there is no new moisture or oil.

Vac lines were replaced with silicon a decade ago and appear intact. I am not sure about the larger hoses, fittings, check valves and stuff. I need to dust off the mighty vac and test things later this week.

The clutch was a full replacement by Harv at 189,000 when the last timing belt was done. Until the last week it has all been pretty good and normal. I was able to get it back to my bike shop parking lot by nursing it in with speed matched shifts.

I remember having the slave out to bench test it and replacing the master 7 or 8 years ago, but foggy on the details. I did the work myself prior to Harv working on the clutch and everything has been fine since then

With the car in full highway tractor mode (AC died/headliner held up with string/tint peeling off windows) for over a year I have been considering if it is time to move on, or throw a few thousand at it and push it a bit longer. Timing belt is due in the fall and that was going to be the turning point. Now there is this accelerating the issue. This car has been the best value I could ever imagine. Any ideas on what might be a simple fix would keep the dream alive, or at least rolling.

similar problem recently with wifes 02 car with around 300k, seemed like hydraulic problem so i replaced master and slave, not much improvement. noticed some unusual noise/groaning when depressing clutch (engine off), with slave cylinder removed measured distance from clutch release fork to transmission housing and compared to a spec i found somewhere on the site. my measurement was greater than spec, suggesting issue with fork and/or related. pulled trans and found the ball stud was no longer a ball, completely worn away and had literally chewed a hole in the corresponding pocket in the release fork/lever. (original) clutch itself was actually still serviceable, installed new clutch, release fork and ball stud (available from id parts). all is good. maybe search for that spec, pull slave and take measurement, it's either clutch itself (broken spring in cover for example), weak hydraulics or release components as i've described.

definitely sounds like your clutch fork has worn through the pivot ball, or your release bearing let go... you can pull the slave to make sure its not that, but if its original clutch most likely its time for a new one/maintenance which involves pulling the transmission either way.
