97 passat will not time but will start

I changed the oring on the injection pump head the other day and timed everything mechanicaly. I advanced the pump to get it to start. After worming it up and going to basic setting in vag-com I get 255 to far advanced. I started retarding the timming and once it gets to running rough it will jump between 38 and 255. If it stays on 38 for a few seconds it says it is in time, but then will jump back to 255. The car has 267,000 miles. Any ideas? I am to the point of just taking the pump off and having it checked.
